Why Bother Documenting?

Start with Inputs and Outputs
Every process transforms something. Before you worry about the steps, understand what goes in and what comes out.
What Triggers the Process?
Is it time-based (every Monday at 9 AM)? Event-based (when a customer orders)? System-generated (CRM notification)? Or manual (someone decides it’s time)?
Understanding what starts your process matters because automation often needs clear triggers.
What’s the End Result?
What does “done” look like? An invoice sent? A report generated? A customer contacted?
More importantly: How do you know it’s done? Is there a confirmation email? A status change in your system? Customer acknowledgment?
Example: Sending an Invoice
Input: Customer info, project details, pricing, tax rates Trigger: Project marked “Complete” in your project management system Output: Invoice sent to customer and recorded in accounting software Done means: Invoice in “sent” folder, customer received it, status updated to “awaiting payment”

For each risk, note:
- What’s the impact? (High: $10,000 to wrong customer)
- How do you prevent it? (Double-check customer name)
- How would you know if it happened? (Customer complaint, reconciliation error)

Who, When, and How Much

Who owns this process? Who actually does the work? Are there handoffs between people or departments?
Handoffs are where things break. Document how information transfers: “Sales creates order in CRM, fulfillment gets email notification, accounting invoices when status changes to Shipped.”
Timing and Frequency
When does this happen? Daily? Weekly? Monthly? On-demand?
How long does it take? How many times do you do it?
If you send 50 invoices per week at 10 minutes each, that’s 8+ hours weekly, or over 400 hours annually. Suddenly automation starts looking attractive.
The Real Cost
Calculate the true cost:
- Time: 10 minutes × 50 invoices × $25/hour = $208/week = $10,816/year
- Software: Your various tool subscriptions
- Errors: How often do mistakes happen and what do they cost to fix?

How to Actually Capture All This
